When several apparel jobs are due for the same weekend, deciding what enters production first can seem straightforward. Start with the nearest deadline, the largest order, or simply the job that came in first. But the more useful production question is often different: Which job is actually ready to produce?

Two orders can have the same required-by date and still be in very different production states. One may have approved artwork, confirmed garment quantities, and clearly defined transfer requirements, while another is still waiting on a final logo change. Moving the second job forward simply because it appears more urgent on the calendar can introduce uncertainty instead of creating progress.

This matters in an event-heavy market like Columbus. According to Experience Columbus' 2025 year-end report, the city hosted 349 conventions, trade shows, and sporting events during the year. Its 2025 first-quarter report also notes a major weekend when the Arnold Sports Festival and NHL Stadium Series took place in Columbus at the same time. That does not imply any connection between those events and DTF Transfer Ohio. It simply illustrates how separate, fixed-date events can converge on the same production window in Columbus.

For a print shop facing that kind of weekend, the goal is not to squeeze more jobs into the schedule. It is to release already-committed jobs into production at the right time.

A Committed Job Is Not Necessarily a Production-Ready Job

Accepting a customer's job does not automatically mean the job should enter production immediately.

A committed job is work the shop has agreed to complete within an expected delivery window. A production-ready job is one where the decisions that could materially change the production outcome are sufficiently settled.

For an event-linked order, the event date may be fixed while the artwork, quantity, garment availability, or transfer requirements are still changing. If one of those dependencies remains unresolved, the job can look urgent on the calendar without actually being ready for production.

That is why grouping jobs only as "Friday," "Saturday," or "weekend" orders does not provide enough information. Each job needs to be evaluated according to its actual readiness.

Separate the Event Date From the Real Apparel Handoff Deadline

The time an event begins and the time finished apparel must be ready for the customer are not necessarily the same.

A Saturday morning event, for example, does not mean a shop can keep pressing garments until Saturday morning. If the customer needs to pick everything up Friday afternoon, the operational deadline is Friday. Counting, quality control, sorting, packaging, or other final steps also need room inside the usable production window.

For each job, start by answering one practical question:

When does the finished apparel actually need to be ready for handoff?

Without that answer, comparing the urgency of two jobs can be misleading. Once the real handoff deadline is clear, the shop can work backward through the remaining dependencies and determine whether the job is ready to move.

What to Check Before Releasing a Job Into Production

Every print shop can have a different workflow. Still, when several event jobs are approaching the same weekend, checking a few core dependencies separately can provide a more reliable release decision than relying on FIFO alone.

Is the Required-By Time Clear?

Labels such as "Saturday event" or "Friday rush" may not be specific enough for a production decision. The shop should know when the customer needs the finished apparel, ideally down to a useful pickup or handoff window.

Two orders tied to events on the same day can have very different production windows. One customer may need a Friday morning pickup while another can accept the order Friday evening.

The event dates may match, but the usable production time does not.

Is the Artwork Actually Locked?

Having an artwork file on hand is not the same as having locked artwork.

If the customer may still change a sponsor logo, name, date, color, design version, or another element that affects production, releasing the job too early can create avoidable rework.

Instead of asking only whether the file has arrived, ask:

If production starts now, could any pending artwork decision make the output unusable?

If the answer is yes, the job is not fully ready yet.

Does Blank Garment Readiness Affect the Transfer Decision?

Blank garments do not necessarily need to be sitting next to the heat press before any transfer work can move forward. What matters is whether uncertainty about the garments could change the quantity or transfer specifications.

Suppose an order calls for 80 shirts, but only 62 blanks are confirmed. The shop needs to know whether the missing garments could change the transfer requirement.

If every garment uses the same artwork and transfer specifications, some transfer preparation may be able to move forward. If different garments, placements, or versions require different transfers, however, unresolved blank information can affect whether the entire job is safe to release.

The goal is not to wait for every physical garment by default. The goal is to understand whether the missing information can change what needs to be produced.

Is It Clear Exactly What Needs to Be Produced?

Approved artwork does not always mean the transfer requirement is final.

How many transfers are needed? Is there one placement or more than one? Are there multiple design versions? Is the quantity final?

This is not about teaching gang sheet organization or layout. The production-release question is simpler: Does the shop know exactly what it needs to produce for this job?

If the answer is unclear, releasing the order may simply move unresolved decisions downstream into production.

Is There a Real Press and QC Window?

Completing the transfers does not complete the apparel job. The garments still need to be pressed, checked, and prepared for handoff.

That means a release decision should account for what happens after the transfers are ready, not only when transfer production can begin.

No complicated capacity formula is necessary. A more practical question is:

If this job enters production now, can the remaining pressing and QC work realistically be completed before the true handoff deadline?

A job that cannot clear those remaining stages safely may need a different release decision even if its transfers could technically be produced immediately.

Separate Ready, Conditionally Ready, and Blocked Jobs

Instead of ranking every event job as number one, two, three, or four, it can be more useful to first separate them by readiness.

  • Ready: The handoff time is clear, artwork is locked, transfer requirements are confirmed, and there is a workable path through the remaining production steps.
  • Conditionally ready: The job is largely prepared, but a limited issue still needs to be confirmed before release.
  • Blocked: A critical issue involving artwork, quantity, garments, or transfer requirements could still change the production outcome.

This is not a system for ranking customers by importance. Even two orders from the same customer can have different readiness states.

For example, a Saturday job may still be waiting for an artwork change while a Sunday job has locked artwork, confirmed quantities, and everything needed to move forward. The earlier calendar date does not automatically make the Saturday order the better job to release first.


Why FIFO Does Not Always Produce the Right Release Order

First in, first out creates a simple queue, but it does not account for production dependencies.

If an earlier job is still waiting for customer approval, holding a completely ready job behind it may not provide any operational benefit.

The same problem appears when jobs are prioritized by size. Starting with the largest order does not establish that the largest order is actually ready to produce.

Event-weekend triage is not about identifying the "most important" customer or order. It is about identifying which committed job can safely move forward under the current conditions.

Reevaluate a Job When Its Blocker Is Resolved

Readiness is not permanent.

A job waiting for artwork approval in the morning may be fully ready by the afternoon. Missing garment information can be confirmed. A quantity change can be finalized.

When that happens, the job should be evaluated again based on the current production situation rather than automatically returning to its old position in the queue.

Another job may already have moved into pressing by the time the blocker is cleared. The newly ready order can be reassessed using its handoff deadline, artwork status, remaining requirements, and available working window.

This prevents an outdated queue position from becoming more important than the actual state of production.

Treat Customer Changes After Production Release as a New Decision

A customer change that arrives after production has been released is different from a normal pre-production edit.

First determine what the change affects. Does it alter transfers that have not been produced yet? Does it make completed transfers unusable? Does it affect only certain garments?

Stopping the entire job automatically can create unnecessary delay. Continuing under the old specifications without evaluating the change can create rework.

A better approach is to treat the new information as a change in the job's production state and reassess its readiness before proceeding.

Do Not Treat Every Job for the Same Weekend as One Large Order

Several jobs sharing the same event weekend does not mean they share the same production conditions.

One job may have locked artwork while another has a quantity change pending. One may have confirmed blanks while another has a garment issue. One customer may need a Friday noon handoff while another order can remain in the shop until Saturday morning.

Grouping all of them into a single "weekend orders" bucket can hide these differences.

Evaluating each committed job according to its own dependencies helps prevent an unresolved order from unnecessarily holding up work that is already ready to move.

A Simple Event-Weekend Production-Release Flow

  1. Confirm the real apparel handoff time for each job.
  2. Check whether the artwork is actually locked.
  3. Determine whether blank availability could change quantity or transfer requirements.
  4. Confirm that the transfers to be produced are clear in quantity and specification.
  5. Check the remaining working window for pressing and QC.
  6. Classify the job as ready, conditionally ready, or blocked.
  7. Release ready jobs according to their actual handoff requirements.
  8. Reevaluate a job whenever a blocker is resolved.

This is not a scoring system. Each step simply checks whether a real dependency that could change the production outcome has been resolved.

The Final Question Before Production Release

During a busy Columbus event weekend, the most useful question may not be "Which customer is more important?" or "Which order came in first?"

A better question is:

If we release this job into production now, could any unresolved issue still invalidate the transfers we produce or disrupt the remaining apparel workflow?

If the answer is no, and there is a workable press and QC window before the real handoff deadline, the job may be ready for production. If the answer is yes, allowing another fully ready job to move forward may be the better decision.
